Here's the uncomfortable truth about most mentoring programs: the person running them has no idea which pairs are thriving and which ones quietly died six weeks ago.

This isn't a competence problem. It's an information problem. Most program managers are managing blind — relying on end-of-cycle surveys, anecdotal feedback, and the hope that no news is good news. The most important thing a program admin does all week takes about five minutes. It's not the matching. It's not the stakeholder report. That single habit — mundane, undramatic, five minutes before their first coffee — is the difference between programs that catch problems early and programs that discover them in the post-mortem.

This is the thing nobody warns you about when you start running mentoring programs.

A thriving pair? You'll hear about it. The mentee name-drops it in a team meeting. The mentor brings it up at a leadership offsite. Good relationships are loud. Failing ones are silent.

A mentee who's uncomfortable with their match doesn't file a complaint. They cancel the next meeting. Then the one after that. Then they stop opening the scheduling messages entirely. A mentor who's drowning in their day job doesn't send a formal "I need to step back" email — they just let their response time stretch from hours to days to "oh, I forgot to reply to that."

I watched this play out last year. A program manager lost three mentees in six weeks — not because her program was bad. Her satisfaction surveys were great, her VP loved the numbers, she'd just gotten budget approved for the next cohort. Then the exit interviews happened. All three mentioned feeling disconnected. Four numbers. That's it.

You don't need a data science degree. You need four numbers, checked once a week, and the willingness to send an awkward email when one of them looks off.

Meeting frequency. Are pairs meeting? Is the cadence holding or decaying? A pair that met weekly for the first month and has now gone silent for three weeks is a completely different animal from a pair that always meets biweekly. The trend is the signal, not the snapshot.

One admin I work with started tracking this and found that 8 of her 60 pairs hadn't met in over three weeks. Eight pairs. Thirteen percent of the program, dark, and nobody had said a word. She reached out to all eight. Three had scheduling conflicts that took five minutes to sort out. Two had match quality issues that needed re-matching. Engagement rate. What percentage of your active pairs had at least one interaction in the past two weeks? This is your program-level vital sign. Above 85%, breathe easy. Between 70-85%, you've got a manageable handful of pairs to check on. Below 70%, you don't have a few struggling pairs — you have a structural problem. Bad matching, insufficient support, or a design that isn't sustaining participation.

Goal progress. Are mentees actually moving toward the objectives they set at kickoff? This is the metric that separates activity from outcomes. Pairs can meet religiously and accomplish nothing if their sessions are just friendly chats without direction. Stalled goals mean the relationship needs coaching, not a scheduling nudge. And this metric is only as good as your goal-setting practices — vague goals are impossible to track. Leading indicators give you time. Lagging indicators give you a post-mortem.

A pair went inactive. A mentee left the company. Satisfaction scores dropped. These are lagging indicators — they tell you what already happened. Most program managers live here because these numbers are easy to measure and easy to put in a slide deck. They're also completely useless for actually helping anyone.

By the time a pair is officially inactive, the window to save that relationship closed weeks ago.

Leading indicators are messier. Response times creeping up. Meeting frequency declining but not dead yet. A mentee who hasn't touched their goals in three weeks. Sometimes these are false alarms — the mentor was on vacation, the mentee was heads-down on a launch. But false alarms cost you a two-minute check-in email. Missed signals cost you a mentee.

There's a well-documented parallel here. The Hawthorne studies — originally about workplace lighting, now a foundational concept in organizational behavior — showed that the act of paying attention to what's happening changes outcomes. When people know someone is watching the data (not watching them, but watching the system), behavior shifts. Pairs that know their program manager is tracking engagement don't feel surveilled — they feel supported. The attention itself is the intervention.

The five-minute Monday habit

I'm not asking you to become a data analyst. I'm asking you to spend five minutes once a week — less time than you spend deciding what to have for lunch — looking at four numbers.

Pull up your dashboard. Scan for pairs that haven't met in two-plus weeks. Check for spiking response times. Glance at overall engagement. Look at goal progress for obvious stalls.

Most weeks, everything's fine. You're done in three minutes. You close the tab and get on with your life.

Some weeks, you spot two or three pairs that need a nudge. You send a quick message: "Hey, noticed you two haven't connected in a bit — everything okay? Anything I can help with?" Nine times out of ten, the issue is minor. A scheduling conflict. A mentor who forgot to reschedule after PTO. A mentee who wasn't sure if it was weird to reach out after a gap.

And occasionally — maybe once a month — you find something real. A match that isn't working. A mentee who's struggling with something much bigger than their mentoring relationship. A mentor who's burned out and doesn't have the bandwidth but feels guilty saying so. These are the moments where early intervention genuinely changes someone's trajectory. Not just their program experience. Their actual career.

What to do when the numbers wave at you

Most of the time, the pair needs logistical help — a calendar link, a nudge to reschedule. If it turns out the match isn't working, normalize re-matching. My favorite reframe: "We'd rather you have a great experience with a different partner than a mediocre one with this one."

Response times spike. Usually means one person is underwater at work. Check in individually — not "why aren't you responding" but "how are things going, seems like a busy stretch." Sometimes they need a temporary pause. Better a deliberate pause than a slow ghost.

Goal progress stalls. This is almost never a motivation problem. It's a coaching problem. The pair is meeting, but sessions have turned into pleasant catch-ups that don't go anywhere. Offer resources — discussion guides, a framework for structuring conversations, or just a 15-minute call where you help them figure out what "progress" actually looks like.

Engagement rate drops program-wide. If it's not isolated to a few pairs, stop doing individual outreach and look at the bigger picture. Did something happen — a reorg, a brutal quarter, a holiday stretch? Individual nudges won't fix a structural problem. Every intervention you make is a data point. Every pair you save is a story you can tell the CFO.

The admin who can say "we identified 12 at-risk pairs, intervened in all 12, and retained 10 of them" has a fundamentally different budget conversation than the admin who says "satisfaction scores were 4.2 out of 5." The first one sounds like management. The second one sounds like a survey.

This connects directly to measuring your program's ROI, but it's a different layer. ROI proves aggregate value. Intervention data proves you're actively managing. Put them together and your program becomes the one thing finance hates to cut: a well-run program with receipts.

And the retention impact alone often justifies everything.
